Boosting Irrigation Sales

The process of selling irrigation services doesn’t have to be as technically challenging as the process of installing them.

Water conservation is a popular issue. Homeowners are spending more money on their landscapes. Arid areas like Las Vegas, Arizona and Florida are enjoying rapid population growth. Given all of that, selling irrigation services must be incredibly simple, right?

In some cases, yes, irrigation contractors are enjoying some of their best years ever. But a ripe market is far from a guarantee of a growing business, especially for contractors who haven’t fine-tuned their selling approach.

STAY IN TOUCH. The increasing dollars being spent on professional landscapes necessitates a need for professional irrigation.

“Once a homeowner invests a significant amount of money in his or her landscape, then installing an irrigation system becomes an insurance policy to keep that landscape alive during those times when there’s not enough natural precipitation,” observed Steve Christie, co-owner, Automatic Irrigation Supply, Fishers, Ind. “And we all know how tremendously inefficient putting a hose out in the front yard really is when it comes to irrigating correctly.”

But turning a potential client into a valuable client requires more than simply extolling the virtues of a professionally installed system. Contractors without a focused marketing strategy for selling their irrigation services may find themselves constantly acquiring new customers, but these may not be desired customers. Instead of profitable commercial projects or high-end residential installations that lead to long-term system maintenance contracts as well, contractors may find they are servicing too many price-conscious customers that make growing profits a challenge.

Ironically, the first advice many irrigation distributors and contractors offer about marketing irrigation services is not to focus too heavily on advertising.

“What we really emphasize is that contractors need to realize that 75 to 80 percent of all of their new business comes from word-of-mouth referrals,” pointed out Brian Day, marketing manager, Century Rain Aid, Madison Heights, Mich. “New customers come from old customers.”

That being the case, Day warned contractors against not properly appreciating the value of they customers they already have or have worked for in the last few years.

“Contractors should make sure they keep an updated and thorough list of satisfied customers and keep in touch with them regardless of whether or not they are currently being serviced,” Day recommended. “And even if you have a make an occasional property visit that you don’t charge for – to adjust a head or explain the controller again – you’re feeding your word-of-mouth business.”

    In busy times, it’s difficult to stay on top of every detail. Customers, however, expect you to follow up on service. “Follow up” is the hallmark of a professional, and these customer service suggestions will help keep business coming your way.

    • RETURN PHONE CALLS. Keeping in touch with customers is fundamental, even when you are not looking for more business. Turn jobs away and recommend the competition if necessary, but you always return their calls. Once contractor hired a high school student at minimum wage for the busy summer months, and her primary job was to return calls, relay information, confirm appointments and “be nice” to customers.
    • BE PUNCTUAL. Contractors have a poor reputation for being late or not showing up at all. Be on time or call if you are held up. Make every effort to complete the work promised for each day. Keep your customers updated about the job progress and any changes in the completion date. Customers will usually accept delays if you are honest and up front with them.
      Customers who have to wait for a job to be completed will appreciate your acknowledgement of their patience. Consider giving them “tokens of appreciation” such as a free small tree or a hanging plant. These gifts will be reminders of your professionalism and should earn referrals even when there is a delay.
    • PUT DETAILS IN WRITING. In the midst of a busy season, you might be tempted to forego formal bids and proposals. When you are busy, though, bids are even more important to help keep you on track and to eliminate customer confusion. Setting fair and reasonable expectations lets the customer know what to anticipate. When details change after the bidding process, a new bid or addendum will clarify changes and avoid payment problems.

“Studies prove that the average person moves to a new house every five to seven years, and they commonly stay in the same general areas, which and that can mean a second sale for a good contractor,” commented Greg Ritscher, vice president of sales, Turf Irrigation Supply, Denver, Colo.

“I jump on calls that are leads from client referrals,” related Dan Ritter, owner, Custom Turf, Woodbury, Minn. “Then I ask the potential customer how many bids he or she is requesting to identify whether or not they’re a price shopper. If they’re not after too many bids, I’m still going to ask them what price range they’re looking to spend so I can figure out whether or not it’s worthwhile to make a visit to their property.

“I don’t want to spend time selling to someone I don’t want as a customer and thereby taking time away from people I do want,” Ritter continued. “That might just cost me a referral customer and upset the original customer who sent me the referral.”

Research conducted by Century Rain Aid illustrated an additional value to the importance of referral customers – profit potential.

“Our research showed that about 70 percent of people inquiring about a professional irrigation system purchase one within two years of their inquiry,” Day noted. “Almost 80 percent of those people purchasing systems chose their contractor on a referral basis, and referred contractors’ prices were 1 to 12 percent higher than non-referred contractors’ prices on average.”

The research also indicated that 56 percent of the customers of irrigation contractors couldn’t remember the name of the company that installed their irrigation system, however, further emphasizing the importance of staying in touch with customers in order to create and capitalize on referral opportunities.

DISCOUNT DEMONS. Discounts may be one of the simplest marketing tools available to contractors, but many industry veterans warn contractors against using them.

“I’ve seen a lot of contractors who like to offer customers a free rain or weather sensor or maybe a free winterization service as part of an installation contract, but such perks are only going to be attractive to the price-conscious customer,” commented Christie, “and contractors want to avoid getting too many of them.”

“We discourage contractors away from discounts because once you start offering them when can you stop?” agreed Ritscher, noting that a referred customer will then expect to receive the same deal as his or her neighbor. “Then the discount becomes an inherent part of sales.”

Ritter said he does offer $5 or $10 discounts to customers who sign a contract at the beginning of the year for system maintenance, but this is done primarily to generate working capital early in the season.

“The only time discounts may be of value is when a contractor is trying to extend his or her season to help with cash flow,” agreed Ritscher. “But selling irrigation services doesn’t generally lend itself to discounting because contractors are selling a durable product that doesn’t generally lead to repetitive customers.”

“If a contractor is doing quality work that produces referrals, discounting shouldn’t be necessary,” noted Day. Instead of offering discounts, he asserted that contractors need to look at raising prices.

“Irrigation contractors are professionals. The work they do is difficult, so they should charge accordingly for their services,” Day remarked, adding that he believes contractors could successfully add $250 to the cost of all of their proposals if the sales presentation is made effectively.

“But, instead, contractors focus on trying to save 1 or 2 percent on their material costs, which are typically 37 to 40 percent of the system price,” Day continued. “Why not focus on managing and growing the other 60 to 63 percent of the sale price?”

    The Number Right

    Acquiring new sales can be a problem if the new contracts aren't being priced profitably. Larry Keesen, in his book The Complete Irrigation Workbook, offered the following suggestions for profitable pricing:

    Many questions should be asked before even bidding a job.

    • Does this project fit my business and can it be profitable?
    • Will I be a prime contractor or a subcontractor?
    • Is the owner financially capable of completing the project?
    • Is the designer fair to deal with?
    • Is a retention held on the monthly payments and will payments be prompt?

    After making the decision to put an estimate together, perform a job site inspection. Check the drive time from your office to the site to see if it's longer than an average drive time. If so, add that time to your estimate. While you're at the site, dig some holes to check the soil conditions. Don't bypass this step to save time.

    Once the soil and ease of trenching/excavating is determined, look for steep slopes or poor drainage areas that may require hand digging or result in slower installation. Survey the area surrounding the site for vandalism or potential vandalism.

COMMERCIAL WORK. While the nature of the customer’s property will influence his or her needs and commercial property managers take a different approach to hiring professional contractors than residential homeowners do, many of the same rules to boosting sales can be applied.

“Leveraging your contacts to keep your own referral network alive is important for contractors,” Day noted. “That includes managing the relationships with the leading general contractors for commercial work but also getting to know the general contractors and landscape architects in the market. Every contractor should ask him or herself if their company is taking care of these contacts in terms of doing a first-rate, quality job in a timely matter.”

“It’s important that contractors remember that a commercial client’s perspective differs from a residential client’s perspective,” commented Ritscher. “You’re not selling a product or a service for someone’s home when you’re dealing with a commercial client, so the commercial client isn’t as likely to be a quality focused. Instead, they’re may have budgetary constrains or serviceability needs that are most important to them, so it’s important to identify what the commercial client’s needs are as soon as possible.”

Christie observed that the growing popularity of irrigation systems led to a change in how commercial clients approach irrigation systems.

“Five or 10 years ago, we would approach property managers of new commercial properties and ask them if they were interested in installing an irrigation system,” he said. “Today, irrigation systems are always designed by the architect or engineer as part of the building’s master plan from the very beginning, so it’s important that irrigation contractors get themselves on bid lists or develop strong relationships with general contractors if they want to pursue this work.”
